Getting parts spend under control without stockouts
September 9, 2025 · 6 minute read
The quickest way to reduce parts spend is to stop buying parts, and it works until the first breakdown that waits three weeks. Five approaches reduce cost without trading it for downtime, and they are in order of how quickly they pay.
1. Standardise across equipment
Every different model of pump, motor, filter or sensor multiplies the parts you have to hold. Specifying a preferred range at purchase, and accepting a slightly worse fit on any single machine, shrinks the storeroom permanently. This is a procurement decision maintenance is rarely invited to, and it should be.
2. Buy the part, not the brand
Many parts on equipment are standard components with the manufacturer’s label on them: bearings, seals, belts, filters, contactors. The same part from the original component maker is often a fraction of the price. Check the warranty position first, and check whether the specification is genuinely identical, because sometimes it is not.
3. Fix the emergency ordering
Emergency purchases carry premium prices, premium freight and no negotiation. If a large share of your spend is unplanned, the answer is not better buying. It is that the critical spares list is wrong, and that is a stock decision rather than a purchasing one.
4. Repair rather than replace, where it makes sense
Motors, gearboxes, pumps and valves can often be rebuilt for a fraction of replacement, with a known quality. It needs a rule about when a rebuild is acceptable and a record of how many times a unit has been through, or you end up running a component on its fourth rebuild in a critical position.
5. Consignment stock for expensive slow movers
For high-value parts you must have available but rarely use, some suppliers will hold stock on your site and invoice on use. It removes the capital without removing the availability. It is worth asking for, and it is more often available than most people assume.
What not to do
Do not cut stock across the board by a percentage. It removes the same proportion from the critical spares as from the consumables, and the saving is realised immediately while the cost arrives as an outage six months later, by which time nobody connects the two.
